Arjun's notes from week two at a five-person automation agency

Mon. Agency founder is brilliant at n8n. Four clients, no SOWs, one shared WhatsApp group per client. Two clients think they're getting "unlimited changes".

FromProject / Delivery ManagerToFractional Delivery Lead

Tue. Asked for the project list. There isn't one. Made one in a sheet: 4 clients, 11 promised workflows, 3 overdue, 2 nobody remembers agreeing to.

Wed. Wrote a one-page scoping questionnaire. Founder: "We never ask these." Me: "That's why Client C is angry."

Thu. Introduced a weekly 15-minute client update. Founder was nervous. Client C said thank you.

Fri. Drafted a change-request rule: anything new = a written note, an estimate, a yes. Founder signed off.

Arjun is a composite, built from the kind of agency described in our route research: many small AI and automation shops can build but can't deliver predictably. A part-time delivery lead fixes that — and that's a service you can offer.

Scope Creep Thermometer

Read eight real-sounding client messages ("can you also just add WhatsApp?", "small tweak — make it work in Hindi too"). For each, tap in scope, change request or new project. The thermometer rises with every "in scope" you give away. At the end it shows the hours you'd have absorbed, using estimates you set. It's a practice game for saying "that's a change request" kindly.

Is fractional delivery right for you? A decision tree

1. Do you want employment or independent work in the next 90 days? → Employment: this route can still help — small agencies also hire full-time delivery or project managers. Go to 3. → Independent: go to 2.

2. Can you handle uneven income for a few months? → No: pair this with a job search; take one agency client on the side. Go to 3. → Yes: go to 3.

3. Do you like small, messy teams more than big, structured ones? → No: look at the AI program manager bridge instead. → Yes: go to 4.

4. Can you read (not build) a Make or n8n workflow? → Not yet: spend week one on a beginner course, then continue. → Yes: build the delivery kit below.

The delivery kit you'll build

  1. Scoping questionnaire — 15 questions covering goal, users, data, systems, success metric, and what's out of scope.
  2. SOW template — deliverables, assumptions, acceptance (for AI features: an agreed test set and pass level), payment milestones, change rules.
  3. Change-request form — one page.
  4. Client status template — done, next, blocked, decisions needed.
  5. A short "how we deliver" page the agency can show prospects.

What the searches tell you

"Fractional project manager" gets about 170 searches a month in the US; OpenSEO returned no India figure on 24 Oct 2026. In India the same work tends to be described as "part-time project manager", "freelance delivery manager" or simply a consultant on retainer. So don't wait for a "fractional" job post — offer the outcome ("predictable delivery for your agency") directly to founders you can reach.

Where to find agencies (and a caution)

  • Start with your network: ex-colleagues who've started agencies, LinkedIn posts from automation freelancers.
  • Tool partner directories exist, but check eligibility. For example, n8n's Expert Partner criteria for its closed partner pilot list working across the UK, Ireland, Northern Europe or North America, with a waitlist (checked 24 Oct 2026) — so don't count on it as an India route. We couldn't load Make's partner directory to check.
  • Tools you'll see: Jira (has a Free plan tier; Atlassian), Make (free plan; pricing), n8n (free self-hosted Community Edition; pricing).

Fractional and agency delivery pay

We haven't verified pay data for fractional delivery or agency project roles. Compare live listings for your city and experience level rather than trusting any figure quoted in a course ad.

Unpaid "trial projects" and fake agency gigs

Agree a written end date for any free pilot. Avoid "agency" offers that need you to buy a course or pay a security deposit first. Never share OTPs or UPI PINs with anyone. Use official domains only. Report in India at cybercrime.gov.in or call 1930; in the US at ReportFraud.ftc.gov.

Your realistic 90 days

Small startups and agencies often can't afford a full-time delivery manager but suffer from missed dates. A fractional delivery lead gives a few hours a week to several teams. You'll package the routines you already ran.

Assumes 2–3 hours a day alongside job applications, a laptop and a phone, and free plans only. Every step has a smaller version and a way to pause. Use them. It runs in three blocks of 30 days, each ending with a signal that you're on track. A signal is not a promise of a job or income.

Job-hunt moves that matter for this route

  • Agencies and early startups are realistic first clients.
  • Lead with a free health check; it proves value fast.
  • Write scope and hours clearly in every agreement.

One search that fits your background

The full set of search strings for this move is on the route page. They work on LinkedIn, Naukri and foundit; Instahyre and Cutshort are worth a weekly look too. Add your old job title to any of them with AND, so recruiters who want both skills find you first.

The two worries we hear most about this move

Is fractional work too unstable with a family to support? It can be. Many people start with one part-time client while still applying for full-time roles, and only go fully independent once income is steady. Don't drop your job search for it. Where do fractional clients come from? Mostly from your network: ex-colleagues now at startups, agencies and founders you've worked with. Let people know clearly what you offer and for how many hours a week.

Other worries, such as age, a career gap, no degree, English, family pressure and savings, are covered on the route page and the role page.
