What happens to a programme manager when every team runs its own AI pilot?

Three pilots arrive at Gate 2 with their evidence: an eval score, a data-approval status, user feedback, and a cost note. You decide go, fix and return, or stop for each. Then the simulator plays forward three months and shows what happened — the pilot you waved through without data approval gets paused by legal. It's a story, not a prediction, and it teaches the one habit that matters: decide on evidence.

The two worries we hear most about this move

Do I need an AI or data background? It helps but isn't required. Programme managers coordinate several AI projects: setting stage gates, tracking risks and deciding what to stop. Learn the basic vocabulary (pilots, evaluation, data access) and focus on governance. Are there enough of these roles? Fewer than general PM roles, and often inside larger companies or GCCs. Apply for programme and delivery roles that mention AI, not only those titled 'AI programme manager'.

How much AI do I need to understand?

Enough to ask good questions: What data does it use? How was it tested? What happens when it's wrong? Who reviews it? You don't need to build models. A few weeks of GenAI fundamentals and evaluation basics is the learning time our research suggests (3–6 weeks).

What's different from a normal programme?

Three things. Evidence: pilots pass gates on eval results and user feedback, not demos. Change: prompts and models change often, so "done" gets re-tested. Risk: privacy, wrong answers and user trust join your usual risk log.

Which frameworks should I know?

NIST's AI Risk Management Framework is voluntary and widely referenced; NIST added a generative-AI profile, NIST-AI-600-1, in July 2024 (NIST, checked 24 Oct 2026). ISO/IEC 42001 covers AI management systems — know the name; we couldn't load iso.org to re-check details. Does a certificate help?

If you're early in your PM career, PMI's CAPM is an entry option: no experience required, 23 hours of project management education, 150 questions in 180 minutes, and 15 PDUs every three years to keep it (PMI, checked 24 Oct 2026). If you already have PMP or a scrum certificate, a public AI programme charter will help you more than another badge.

What tools will I see?

Your usual ones (Jira, Excel, PowerPoint) plus a few new ones: low-code agent builders like Copilot Studio (Microsoft Learn), and evaluation or tracing tools such as Langfuse, which is open source under MIT with a free cloud tier (GitHub). You'll read their dashboards, not configure them.

I'm a scrum master, not a programme manager. Does this fit?

Often, yes. If you've coordinated across teams, run cadence and chased dependencies, you've done programme work. Start with the charter below.

Governance runs from light (internal productivity pilots, low risk) to heavy (customer-facing or regulated). Gate items grow with the level, from a simple "data owner said yes" to a full privacy review, human-in-the-loop rules and an incident process. Size governance to the risk instead of applying the heaviest version everywhere.

1. Invent an enterprise close to your old domain (a bank, a hospital chain, a logistics firm).
2. Pick three pilots with different risk levels.
3. Write the charter: objectives, scope, governance, roles (sponsor, data owner, risk, builders), cadence.
4. Design four stage gates with entry and exit evidence. For AI pilots: eval results, data approval, user feedback, cost-to-run note.
5. Value tracking: one metric per pilot, measured in hours or quality, not invented money.
6. Worked example: take one pilot through Gate 2 with sample evidence and a decision.

Keep it to about ten pages. Leaders skim; a clear one-page summary at the front matters more than a long appendix.

You're doing well if a PMO lead reading it says "we should use this".
