A letter to the delivery manager who kept the client calm

Dear delivery manager,

FromProject / Delivery ManagerToAI Implementation Consultant

You know the call. The client's VP says "we want to do something with AI" and the room goes quiet. The developers look at the architect, the architect looks at you. You ask: What problem? Which team? How will we know it worked? Who signs off on the data? Those four questions are worth more to a mid-sized company than most AI demos.

In our route research, AI implementation consulting came out as the first-priority route for delivery people. Plenty of people can show a chatbot. Far fewer have run a governed client project with scope, risk, sign-off and a go/no-go decision. You have.

This page shows how to package that as a service.

Use-Case Triage Board

Twelve sticky notes appear: "summarise support tickets", "auto-approve refunds", "draft sales emails", "predict machine failure"… Drag each onto a 2×2 board: value up and down, feasibility left and right. A third dimension — risk — shows as a red border you toggle. The board then picks a "start here" corner and explains why: high value, high feasibility, low risk. Illustrative; nothing is stored.

The 2×2 board

Pick the shape of consulting that suits you

Card A — Readiness assessment (2–3 weeks). Interviews, a use-case list, scoring, top-3 pilot recommendations, a governance checklist. Best first offer: short, clear, low risk for the client.

Card B — Pilot delivery management. The company has picked a use case; you manage the builders, the vendor and the stage gates through to a go/no-go. Best if you liked running delivery more than selling.

Card C — Employed AI implementation role. Some consultancies and software vendors hire implementation consultants or managers. Search volumes are small in India — "ai implementation consultant" about 50 a month, against 590 in the US — while broader "ai consultant" gets about 2,400 and 8,100 (OpenSEO, 24 Oct 2026). Search several titles.

Choose one card for your first 90 days. You can add the others later.

Match governance to risk

Projects range from low-risk internal (meeting notes, document search) to high-risk customer-facing (loan decisions, medical advice). The further toward high risk, the more governance items you add: human review, logging, privacy assessment, a stop rule. It's a teaching aid, not legal advice.

The readiness assessment, step by step

  1. Sponsor interview. What problem is costing time or money? Who owns it?
  2. Team interviews (3–5). Where do people copy, search, summarise or re-type?
  3. Use-case list. Aim for 15. Write each as "who / does what / with which data".
  4. Score on value, feasibility (data available? process stable?) and risk (customer-facing? personal data?). Use 1–5.
  5. Top 3 with pilot scope: users, data, success metric, duration, stop rule.
  6. Governance checklist: who approves data use, how errors are reported, when a human must review.
  7. One-page summary for the sponsor.

A first message you can adapt

"Hi Anil — after 9 years running delivery at [company], I'm offering a two-week AI readiness assessment for mid-sized firms: interviews, 15 scored use cases and a pilot plan for the top three. I'd like to run the first one free for a company I know and trust. Would your operations team be open to a 30-minute chat?"

Short, specific, no hype, and no promise of results. Edit the details; keep the honesty.

Change at the junction: same skills, new line.

Tools and frameworks (checked 23–24 Oct 2026)

  • Copilot Studio — Microsoft's low-code studio for AI agents and workflows; good for a quick demo when the client is on Microsoft 365 (Microsoft Learn).
  • Make (free plan) and n8n (free self-hosted Community Edition; no free cloud plan) for small workflow demos (Make, n8n).
  • NIST AI RMF — voluntary; a common reference for AI risk thinking; a generative-AI profile (NIST-AI-600-1) was released in July 2024 (NIST).
  • India's Digital Personal Data Protection Act, 2023 — relevant whenever a pilot touches personal data. Read the official text via MeitY; we couldn't extract it on 24 Oct 2026 to re-check details, so we don't summarise it here. Not legal advice.
  • ISO/IEC 42001 (AI management systems) — worth knowing the name; we couldn't load iso.org to re-check it.

Your realistic 90 days

You've run implementations end to end: discovery, plan, build, UAT (user acceptance testing), go-live. AI implementations follow the same shape, with added steps for data, testing accuracy and guardrails. You'll adapt your implementation plan template.

  • AI agencies and SaaS partners hire delivery-minded consultants.
  • Never promise accuracy; show test results.

One search that fits your background

The full set of search strings for this move is on the route page. They work on LinkedIn, Naukri and foundit; Instahyre and Cutshort are worth a weekly look too. Add your old job title to any of them with AND, so recruiters who want both skills find you first.

The two worries we hear most about this move

Will clients expect me to build AI systems? Usually not alone. You'll scope the problem, choose tools with technical colleagues, run pilots and manage risks. Your delivery experience is the core; learn enough to ask good technical questions. Is it a real job or just a LinkedIn title? Both exist. Look for implementation, delivery and consulting roles at AI tool vendors, Microsoft or Salesforce partners and IT services firms. Ignore anyone asking you to pay for a 'placement'.

Other worries, such as age, a career gap, no degree, English, family pressure and savings, are covered on the route page and the role page.
